When inspection finds defects, the response protocol matters. First, separate defective from good units. Second, photograph and document each defect type with measurements. Third, notify the factory immediately and pause affected production lines. Fourth, agree on a rework plan and timeline. Fifth, re-inspect after rework before accepting. Don't let the factory rush you — proper corrective action at this stage prevents repeat issues.
The most common quality problems I've seen across thousands of inspections are: (1) dimensional deviation — products not matching spec measurements, (2) color variation — especially between sample and bulk, (3) surface defects — scratches, dents, rust, (4) packaging damage — inadequate protection, wrong materials, (5) mix of good and defective units in the same carton. A solid QC plan addresses all five.
Factory QC culture varies significantly across China. Export-oriented factories in Guangdong and Zhejiang typically have robust QC systems. Domestic-focused factories may have minimal QC. The most reliable indicator is whether the factory has dedicated QC staff separate from production staff. A factory where production workers also do QC inspection is a red flag. Independence of the QC function from production pressure is essential.
AQL (Acceptable Quality Level) is a statistical sampling method. For most consumer goods, AQL 2.5 for major defects and 4.0 for minor defects is standard. Critical defects always require zero tolerance. The sampling size is determined by ISO 2859 or ANSI/ASQ Z1.4 tables. A batch of 3,000 units requires 125 samples. If more than 7 major defects are found, the entire batch fails and requires 100% inspection. Always specify AQL levels in your purchase contract.
