How to Use Defect Classification (Critical, Major, Minor) in Inspections

The 5-point quality control system is the industry standard for China manufacturing. Point 1: Raw Material QC — verify incoming materials against specifications before production. Point 2: In-Process QC — inspect during production, not just at the end. Point 3: Pre-Shipment QC — random sampling before container loading. Point 4: Loading Supervision — confirm quantity, packaging, and marks. Point 5: Corrective Action — when defects are found, ensure the factory implements permanent fixes, not quick patches.

Inspection sampling should be genuinely random. A common factory trick is preparing perfect units on top of pallets while concealing defects in the middle. Professional inspectors break down stacks, sample from inner cartons, and mix their own selection rather than using pre-staged samples. Instruct your QC team to be unpredictable in their sampling pattern. Random sampling is only valuable if it's actually random.

When inspection finds defects, the response protocol matters. First, separate defective from good units. Second, photograph and document each defect type with measurements. Third, notify the factory immediately and pause affected production lines. Fourth, agree on a rework plan and timeline. Fifth, re-inspect after rework before accepting. Don't let the factory rush you — proper corrective action at this stage prevents repeat issues.

AQL (Acceptable Quality Level) is a statistical sampling method. For most consumer goods, AQL 2.5 for major defects and 4.0 for minor defects is standard. Critical defects always require zero tolerance. The sampling size is determined by ISO 2859 or ANSI/ASQ Z1.4 tables. A batch of 3,000 units requires 125 samples. If more than 7 major defects are found, the entire batch fails and requires 100% inspection. Always specify AQL levels in your purchase contract.
