Build a supplier quality scorecard. My dimensions: product pass rate 40%, on-time delivery 25%, cooperation 15%, price 10%, response speed 10%. Any supplier below 80 for three months needs reassessment.
Photo and video documentation before shipment prevents disputes. Randomly photograph 10 cartons during packing. Focus on product details, packaging, and shipping marks. This evidence is your strongest defense against claims.
Communicating defects to factories requires diplomacy. Don't say 'Your products are all defective.' Present data, explain non-conformities, suggest rework solutions, and discuss cost-sharing. The goal is to solve problems, not blame.
AQL sampling is the foundation. Determine sample size based on batch quantity, then use the acceptable quality level to decide pass or fail. If defective units exceed the limit, the batch needs 100% inspection or rework.
